Over the last year, I’ve had dozens of conversations with technology leaders about AI in delivery. The questions have evolved.
Twelve months ago, it was “How can we use this?”. Now it’s “How can we use this safely (responsibly, and at scale)?”
That shift matters, because AI security is no longer a theoretical risk discussion. It’s becoming a practical adoption challenge.
From experiments to exposure
Most organisations started their AI journey through experimentation. A proof of concept here. Some licences there. A team quietly trying things out.
Security was often an afterthought. Not because it wasn’t important, but because the experiments were contained.
But once AI becomes part of everyday delivery – creating specifications, writing code, generating test cases, summarising data, reviewing pull requests – it moves from isolated experimentation to embedded capability.
This changes the risk profile, introducing new tools, and new behaviours.
AI is an amplifier
One theme that consistently emerges in leadership conversations is that AI amplifies what’s already there. Strong engineering discipline becomes faster. Weak engineering discipline becomes more risky.
The same applies to security posture.
If your organisation already has:
- clear ownership of code and systems
- structured threat modelling practices
- automated guardrails in CI/CD
- sensible access controls
Then AI can enhance those foundations, but if those things are weak or inconsistent, AI will amplify the gaps.
The maturity gap
Some teams are adopting AI assistants without adjusting governance. Some security teams are trying to block adoption entirely because controls feel unclear.
Neither extreme works.
The organisations making progress are doing something more nuanced:
- Treating AI as part of delivery, not outside it
- Bringing security into early experimentation
- Focusing on capability building, not tool control
Security becomes embedded in how AI is used rather than bolted on afterwards.
Moving from fear to responsibility
The healthiest discussions I hear about AI security don’t just enumerate every possible threat but instead ask “What does responsible use look like in our context?”
That includes:
- Understanding real AI-specific threats (prompt injection, data leakage, model abuse)
- Applying familiar practices (least privilege, test automation, peer review)
- Accepting that accountability remains human
AI doesn’t own outcomes, teams do. That mindset shift – from fear to ownership – is what ultimately enables secure adoption.
A capability conversation
